| i think you should start with your own small triathlon, maybe even a duathlon. a sprint length is way over 3 hours and it might be hard for non athletes.
you will need bikes, running shoes and swimming gear. you should get one or two bikes and if you have 10 athletes start with 400 meters run and 2 or 3 km bike ride.
